The LLM Playing Field Is Level. Now What?

The race to adopt artificial intelligence is over, and almost everyone has crossed the starting line. Organizations of all sizes now have access to the same foundational large language models. OpenAI. Gemini. Claude. The models are commodities, and the early-adopter advantage is closing fast.

That reality forces a harder question. If every company has access to the same AI, what actually separates the winners from everyone else?

There is a useful analogy for this moment. When electricity became widely available in the early twentieth century, it transformed industry. Not because some companies had it and others did not, but because some companies figured out how to use it to do things that had never been done before. The utility itself was not the competitive advantage. The systems built on top of it were.

AI is following the same trajectory. Access to an LLM is no longer a differentiator. It's quickly becoming a baseline expectation, the digital equivalent of having a power outlet in your building.

The Three Layers That Actually Differentiate

Standing out in an AI-saturated world is not about having the best model. It is about having built the right foundation beneath it. That foundation has three distinct layers.

The Three Layers

First-Party Data — The Fuel Only You Have. Public LLMs are trained on public data. They know what everyone knows. What they don't know — and can never know by default — is your data: your customers' behaviors, your members' preferences, your transaction history, your proprietary signals.
The organizations that will pull away from the pack are the ones aggressively capturing, unifying, and governing their first-party data right now. Not someday. Now. Because the model that gets grounded in your unique organizational context will perform in ways that a generic model simply cannot replicate.
Your data is the moat. The model is just the water.

A semantic layer that makes data usable. Raw data isn't enough. AI systems are powerful, but they are not intuitive. When your AI agent is asked "how many issues were resolved last week," it needs to know that "cases," "tickets," "problems," and "requests" all mean the same thing in your world. It needs to understand industry jargon, organizational relationships, and the difference between a VIP member and a casual visitor.

A strong semantic layer is what bridges the gap between your data and the intelligence the AI can surface from it. Without it, you're handing a sophisticated interpreter a document in an unknown language and expecting fluency.

Most organizations skip this step. It's not glamorous. It doesn't show up in demos. But it is the difference between an AI that sounds impressive in a boardroom presentation and one that actually changes how your teams operate.

Orchestration — Speed of Action Is the New Differentiator. Even with great data and a well-structured semantic layer, organizations stall if they can't act. Decisioning without orchestration is just better-informed paralysis.

The final layer is a reliable orchestration engine — the architecture that takes an AI-generated insight and triggers a predictable, governed action quickly. An offer delivered. A workflow initiated. A risk flag escalated. A member experience personalized in real time.

It is the speed from insight to action were the strategic value lands, in the milliseconds between insight and action.

The Mirror Test

Here is a useful exercise. Strip away the AI tools for a moment. Look at the underlying data strategy. Ask how well first-party data is being captured, organized, and maintained. Consider whether that data has the semantic clarity an AI system needs to reason about it accurately. Evaluate whether the operational infrastructure exists to act on AI outputs quickly and consistently.

For many organizations, that exercise is sobering. Enthusiasm for AI adoption has outpaced investment in the foundational work that makes AI valuable. In fact, this mirrors precisely the pattern I observed at Dreamforce — enormous excitement about what AI could do, and relatively little honest conversation about what had to be true for it to do it well.

The Work That Remains

Of course, none of this is simple. Building a first-party data strategy is a sustained investment. Developing a coherent semantic layer requires deep collaboration between business and technical teams. Orchestration infrastructure demands thoughtful design and ongoing iteration.

But that difficulty is exactly the point. Doing this foundational work is what creates a moat — for example, the kind of competitive advantage that can't be replicated simply by purchasing access to the same model everyone else is already using.

An LLM is the electricity. The data strategy, the semantic layer, and the orchestration infrastructure are the systems that determine what that electricity actually powers. Organizations that invest in that foundation will not just use AI. They will use it in ways that genuinely set them apart.
